Q4 / BFCM Playbook Series · No. 03 · SEO & GEO
THE
INDEX
Someone asks an AI what to buy. It names you. They buy. Your report calls it “direct.”
That visit converts better than anything you are paying for. It also has no name, no row and no owner, so when somebody builds the Q4 review in January it will not be on the slide. Budgets follow the slide.
The gold is AI referral traffic wearing another channel’s name. It is the one row that does not fit on the page, and it answers to nobody.
A diagram of the problem, not measured data. Bar lengths are illustrative.
+42%
How much better AI-referred visitors converted than non-AI traffic on US retail sites in March 2026. A year earlier they converted 38% worse. Adobe Analytics, over 1 trillion visits.

The premise
TWO NUMBERS
THAT CANNOT
BOTH BE IGNORED
AI assistants mostly do not pass a referrer, so the visit arrives with no origin and your analytics call it direct. One study of 446,405 visits put the share arriving that way at 70.6%.
Meanwhile Adobe, reading more than a trillion visits to US retail sites, found those same visitors converted 42% better than everyone else in March 2026. A year earlier they converted 38% worse. That is an eighty-point swing in twelve months.
So the channel that performs best is the one with no row of its own. In January somebody will build the Q4 review from the rows that exist, and next year’s budget will follow the slide rather than the reality.
70.6%
of AI traffic arrived with no referrer header, and therefore lands in direct in a standard setup. The Digital Bloom, February 2026, across 446,405 visits.
May 13
Google Analytics added an AI Assistant channel. It is not retroactive, Perplexity is not in it, and AI Overview clicks still count as organic.
Nov 1
The date your definition of AI traffic should be frozen. A channel redefined mid-quarter cannot be defended in a review.
The part nobody is selling
There is no GEO without SEO.
Google published its first guide to optimising for generative AI in May 2026 and listed what you can ignore: llms.txt files, chunking content for machines, AI-specific rewrites, blanket schema, seeded mentions. One of its own headings tells you to prioritise effective SEO over GEO hacks.
The evidence agrees. Ranking is what makes you eligible for the answer, and it is the only thing that still pays on every query Google has not summarised. Those queries got more valuable this year, not less.
If you run locations
Scale became a handicap.
Consumer use of AI to find a local business went from 6% to 45% in a year, making it the third discovery channel behind Google and Facebook, while Google’s own share of local discovery fell from 83% to 71%.
A model forms one opinion of your brand from every location and applies it everywhere. A handful of inconsistent listings reads as risk, so it withholds the recommendation. Your competitor with one shop and one accurate profile is easier to recommend than your ninety.

Find out what the answers say about you.
Every number in this book that matters to you is one you do not have yet: how much of your direct traffic is really AI, which questions get answered by somebody else, and whether your locations are being recommended at all.
Take the book and run it yourself, or bring us the account. Both work. What does not work is reading a platform’s report in January and calling whatever it says the plan.
01
Your real AI number
How much of what you report as direct is an assistant, separated server-side so it survives a platform change.
02
Your prompt set, run
Your twenty highest-value questions across four engines, with the list of who is being quoted instead of you.
03
Your stop-paying list
What in your current scope Google has publicly said does nothing, priced out, so the budget can go somewhere real.
